    Hi Everyone.

    We just finished the DMM evaluation here in ENTEL BOLIVIA so we are so exited to start our Roadmap to Transformation but we have a lot of questions to start it.

    The most critical issue it is to decide what kind of structure we can use to lead the transformation in order to minimize the impacts to the cultural domain, so we have a lot of choices
     The first one it is to define an Empowered, Full time dedicated, and multicisciplined Team to lead the transformation (We want to conformate the Change Management, Processes, Strategy, Data, and IT architecture and DEvelopment areas, all these areas leaded by an expert)

    The second option it  is to work whithout a specific area, and only colaborate with an expert from the different departments.

    At the momment we have a Team conformated by people that participate in the DMM evalutation but we want to ask help from a Speacialsit Consultancy enterprise to manage the transformation but we need to start whit a organizational structure to give the first steps .

    Please we need your know how to have a list of choices in order take the best decision.

    Hi Tulio,

    As you know, the digital transformation pathway for every organisation is unique. You seem to have a centre of excellence model in place which is great for transformation projects like this. The DMM evaluation team will ideally play an important role in championing this within your organisation.

    Personally, I believe the idea of working with a consultant to do a current state org structure/operating model assessment will be a good one. They can then define a target operating model based on your digital transformation goals and the appetite to scale within your organisation. 

    I am not fully convinced about the second option you proposed, as you run a risk of having segmented/disorderly "transformation" which may create more problems. Basing your entire transformation programme on different external expert opinions will bring various views/approaches which may be difficult to centrally align.

    External expert collaborations will be helpful when such needs are identified during the operating model work.

    You also want to ensure that you start small with a pilot team or pilot initiatives and test the results before you scale up.

    Thanks for your response, some thing that I forgot to say it is that the second option include a team leaded by an expert and the support of people form different departments, so we know that these people does not will have time to dedicate  full time to the transformation. I don`t know if I'm right but our idea it its to have a team that could delivery Quick Wins trought the DT Roadmap and for this reason we need the best structure to do this and start (It's so critic, here in Boliiva, show delivereables of Digital Transformation in a short time).
